Overview

BakeSync is a B2B marketplace and pricing intelligence platform built for independent and growing bakeries. It combines real-time ingredient pricing, verified supplier discovery, and recipe cost analysis to help bakery owners make faster purchasing decisions, protect profit margins, and reduce sourcing inefficiencies.

Project scope
This project focused on validating the problem, defining the MVP, and preparing the product for execution rather than full product development.

Problem Statement

Independent bakers spend hours calling suppliers, checking WhatsApp groups, and updating spreadsheets just to source ingredients. When flour or sugar prices spike, they often discover it too late and either eat the loss or pass it to customers — both bad outcomes.

This fragmented sourcing process increases procurement time, limits pricing visibility, and directly impacts profitability for businesses operating on already thin margins.

Discovery Insights

Through market research, competitor analysis, and user discovery, three recurring insights emerged:

Informal sourcing dominates

Bakers rely heavily on WhatsApp groups, phone calls, and physical market visits to compare prices.

Price volatility hurts planning

Ingredient prices fluctuate frequently with little transparency, making production planning difficult.

Trust and tools matter as much as price

Bakers also need trusted suppliers and tools that help calculate recipe costs and protect margins.

Market Opportunity

Nigeria's baking industry is fragmented and growing, with thousands of independent bakeries operating on thin margins. A purpose-built procurement tool that even slightly reduces ingredient spend has immediate, measurable ROI for the customer.

As digital adoption grows among small business owners, there is an opportunity to become the operating platform that powers procurement decisions for independent bakeries before expanding into adjacent food businesses.

Success Metrics

North Star Metric

Monthly Active Bakers who compare supplier prices before purchasing.

  • Activation: % of new bakers who compare two suppliers in week 1.
  • Retention: weekly active bakers / monthly active bakers.
  • Marketplace Health: median supplier response time to a quote.
  • Business Value: average ingredient spend reduction reported by bakers.

Business Impact

Even a 3–5% reduction in monthly ingredient spend is meaningful for a bakery operating on 10–15% margins. By becoming the procurement system of record, BakeSync earns the right to layer in financing, insights, and ads to suppliers as monetization grows.

As supplier participation grows, BakeSync builds a proprietary pricing dataset that strengthens its competitive advantage, improves supplier visibility, and creates opportunities for future monetization through analytics, financing, and premium supplier services.

Why This Project Matters

BakeSync demonstrates my ability to:

Translate user pain points into product opportunities

Conduct market and competitor research

Define MVP scope and feature priorities

Create product documentation, user stories, and acceptance criteria

Manage Agile planning using Jira

Balance user needs with business goals while designing a scalable marketplace

Lessons Learned

  • Scope discipline matters most when the problem is exciting.
  • Marketplace cold-start is a sequencing problem, not a feature problem.
  • Trust signals (verification, ratings) are MVP, not phase 2.

Reflection

BakeSync reinforced that successful products are built by deeply understanding user problems before building features. Working through discovery, prioritization, and sprint planning taught me that Product Management is less about adding functionality and more about making thoughtful trade-offs that maximize user value while supporting business goals.

Building BakeSync also strengthened my ability to think strategically about marketplace dynamics, trust, product scalability, and Agile execution. It remains my strongest demonstration of translating research into a practical product strategy.
